Introduction

A skilled blacksmith does more than shape metal. You interpret a brief, explain options, read and create drawings, confirm changes, communicate hazards, record quality checks, discuss progress with colleagues and customers, and reflect on what should improve next time. In artistic metalwork, the communication can be as important as the hammer work because a small misunderstanding about dimensions, finish, fixing, sequence or approval can create expensive rework.

Skills England describes the Blacksmith occupation as designing, shaping and joining metal components through hot forging and other metalworking processes for bespoke, small-batch and heritage work. The current occupational standard also expects clear communication, technical interpretation, drawing, quality focus, safe working, record keeping, feedback and professional judgement.

Learning outcomes

By the end of this module, you should be able to explain a customer brief in your own words, turn it into an agreed project record, interpret and communicate technical information, use revision control, identify communication-related safety risks, take part in a supervised project workflow, record quality evidence, explain sustainable choices, deliver a concise handover, and reflect on the finished project using evidence rather than memory alone.

You should also be able to distinguish between a legal duty, an employer procedure, an occupational standard, a technical standard and a customer requirement. These sources may interact, but they are not interchangeable.


The communication chain in a forge or metalwork studio

A useful communication chain is:

Brief → clarify → record → check → approve → make under authorised controls → inspect → hand over → reflect.

At each stage, ask two questions: What must be understood? and What evidence proves that it was understood?

Core Concepts


Customer and client communication

In a small forge, one person may be designer, maker and customer contact. In a larger business, the client may communicate through a designer, architect, project manager, conservator, site manager or buyer. Do not assume that the person speaking to you has authority to approve a change. Follow the business's agreed communication route.

A good brief separates needs from preferences. A need could be an agreed overall dimension or a requirement that the object is decorative only. A preference could be a particular hammer texture or visual rhythm. When you are unsure, ask rather than invent.

An authentic confirmation message might read: “I have recorded revision B of the decorative sample: overall width 240 mm, the leaf form retained, and a satin black finish requested. I will hold the affected work until the revised drawing is approved.” This is stronger than “Okay, I’ll change it” because it states what changed and identifies a hold point.

Useful customer-facing habits include plain professional language, accurate timescales, no promises outside your authority, written confirmation of significant changes, and a clear distinction between an estimate, an approved specification and the finished result.


Inclusive communication

Professional communication should work for people with different experience, language proficiency, hearing, vision, literacy, neurodiversity and physical access needs. Use more than one mode when useful: spoken explanation, clear text, dimensioned drawings, samples, photographs, demonstrations and captions. Avoid relying on colour alone to identify hazards or revisions. Use readable labels, consistent symbols and version identifiers.

Checking understanding should not become a test of the other person. Ask them to confirm the work requirement or repeat a critical instruction in practical terms. In safety-critical communication, a closed-loop exchange is useful: one person states the instruction, the receiver repeats the essential meaning, and the sender confirms or corrects it.


Technical communication

Technical communication turns an idea into information that another competent person can interpret. It can include sketches, working drawings, CAD models, templates, dimensions, tolerances, material descriptions, finish specifications, process notes, photographs, samples and written instructions.

The drawing above is a general engineering example. For blacksmithing, the level of detail should match the job. A freehand design sketch can communicate visual intent, while a workshop drawing must communicate enough controlled information for manufacture or checking.

BSI lists BS 8888:2025, Technical product specification and documentation as the current UK national standard for technical product documentation and specification. It is relevant where a business, customer or contract uses that framework. A British Standard is not automatically a legal requirement merely because it exists. Follow the standards, drawing conventions and contractual requirements that actually apply to your work.

A drawing or specification should make its status clear. Useful information can include project name, drawing title, scale where appropriate, units, dimensions, material, finish, revision, date, author or checker, and approval status.


Revision control

Revision control prevents a team from manufacturing to an obsolete instruction. A simple system should answer:

Never erase the history of an important change just to make the paperwork look tidy. A clear change record protects the customer, the maker and the business.


Measurement and verification

A measurement is useful only if the method and required accuracy are appropriate. Use the measuring equipment specified by the workplace and suitable for the feature being checked.

A vernier caliper can communicate and verify dimensions more precisely than a rough visual estimate, but it is not automatically the correct tool for every forged surface. Forged texture, taper, curvature and irregular geometry can require agreed datum points, templates, gauges or other checks. If a required tolerance is unrealistic for the process or not defined, raise the issue before manufacture rather than silently guessing.


Workshop language and tool identification

Shared terminology reduces mistakes. Learn the names used in your workplace and check local terminology when a term could be ambiguous.

The labelled anvil diagram provides a common reference for parts such as the face, horn, hardy hole and pritchel hole. Even familiar terms should be confirmed when a drawing, tool list or instruction could be interpreted in more than one way.


Practical Project


Project scenario

Your practical communication project is a decorative forged leaf-and-scroll sample panel for a proposed artistic metalwork commission. The sample is a prototype for discussion, not a structural component and not an installed product. Your training provider or employer chooses the actual dimensions, stock, finish, permitted processes and workshop controls.

The learning purpose is not to teach an unsupervised forging recipe. The purpose is to demonstrate how a vocational learner takes a project from enquiry to controlled manufacture, quality check, customer-style handover and reflective review.

A notional customer asks for a small sample that should communicate a hand-forged character, a flowing leaf form, a simple scroll, a dark protective finish, and an appearance suitable for a future decorative gate concept. The customer wants to review the sample before approving any larger commission.

This image is a British craft example from Scotland and is included only to support visual discussion of artistic ironwork, proportion, repetition and finish. It does not represent England's qualification arrangements and should not be used as a source of legal or safety requirements.


Project documentation pack

Create a compact project pack containing the following evidence:

Tools and materials in the project context

The current Skills England Blacksmith standard refers to hand tools such as hammers, tongs, punches, chisels and anvil tools; handheld equipment such as drills and grinders; fixed forge equipment including forges, power hammers and presses; fabrication and welding equipment; extraction systems; materials, fixings and coatings. This course does not instruct you to operate them.

For this project, your communication plan may refer to:

Risk Controls and Safety Communication


England and Great Britain framework

The Health and Safety at Work etc. Act 1974 is the main occupational health-and-safety law in Great Britain. HSE states that employers and some self-employed people have general duties to do what is reasonably practicable to protect health and safety, while workers must take reasonable care of themselves and others and cooperate with employers and co-workers.

Under the Management of Health and Safety at Work Regulations, employers must have arrangements to control health-and-safety risks. A risk assessment should identify hazards, consider who could be harmed and how, select suitable controls, record significant findings where required, and be reviewed when circumstances change.

Do not copy a generic risk assessment and assume it fits your forge. A valid assessment must reflect the actual workplace, equipment, people, substances, task and conditions.


Hierarchy of controls

The basic control principle is to prevent or reduce exposure at source before relying on personal protective equipment. Depending on the hazard and what is reasonably practicable, this can mean elimination, substitution, engineering controls such as guarding or extraction, administrative controls such as safe systems and restricted access, and then suitable PPE for residual risk.

A learner must not remove a guard, defeat an interlock, work without required extraction, improvise PPE, or continue when a specified control is unavailable.

Welding fume example

HSE states that exposure to all welding fume, including mild-steel welding fume, can cause lung cancer. HSE's 2026 guidance material demonstrates on-torch local exhaust ventilation as one method of capturing fume at source. The correct control system depends on the actual task and workplace assessment.

Step-by-Step Demonstration

This demonstration is a project-and-communication workflow. The physical metalworking stages remain subject to workplace training, authorisation, risk assessment and supervision.

Present the sample Explain what the prototype demonstrates and what remains to be decided for a full commission. Provide a concise handover note and invite specific feedback.
Reflect Compare the plan with actual evidence. Identify one communication strength, one technical or quality improvement, one safety-learning point and one sustainability improvement.


Observation of professional forging workflow

The following UK industry video shows a visit to W.H. Tildesley, a British drop-forging manufacturer. Industrial drop forging is not the same workplace context as a small artistic forge, but the video can be used to observe workflow, specialist roles, process communication and manufacturing culture. It is not a substitute for your employer's safety instruction.

While watching, note how people explain process stages, identify equipment, describe quality expectations and coordinate work. Do not copy operating practices that have not been approved in your own workplace.


Common Communication and Project Errors

Common error Why it matters Better practice
Starting from a rough verbal idea Dimensions, finish or scope can be misunderstood. Convert the brief into controlled written or drawn information.

Reflecting only on appearance Important evidence about communication, safety, waste and process is lost. Review the whole project against records and feedback.


Quality Criteria

Quality in artistic metalwork is not simply “perfectly smooth”. A forged texture can be intentional. Quality means conformity with the approved requirement and appropriate craft standards.

When reviewing forged work, distinguish intentional tool texture from accidental damage or uncontrolled variation. The agreed sample, drawing and customer brief should make that distinction clearer.

For the prototype project, suitable quality criteria could include:

If a result does not meet a criterion, record the non-conformance accurately. Do not alter measurements or photographs to make the evidence appear better.


Sustainability and Responsible Practice

Sustainability in a forge is partly a design issue and partly a communication issue. Waste often begins with an unclear brief, a wrong revision, an unnecessary remake or stock cut before dimensions are confirmed.

Use project planning to reduce avoidable waste. Confirm the design before irreversible work, calculate material needs using the method taught by your provider, use suitable stock sizes, label useful offcuts, segregate waste streams, maintain tools and equipment, and record why a remake occurred. Where the workplace permits, consider repairability, durability, replaceable components and finishes appropriate to the service environment.

Do not assume that one finish is always “green”. A finish should be chosen with regard to service life, substrate, maintenance, product hazards, application controls, customer expectations and disposal. Subcontract processes such as galvanising or powder coating may be specified where appropriate; follow supplier information and the project's actual requirements.

A useful sustainability reflection uses evidence:

Reflection

Reflection is a professional improvement process, not a confession and not a list of feelings. Strong reflection connects evidence → judgement → cause → next action.

For example: “The final width matched the approved revision, but I lost time because the old print remained at the bench. The supervisor identified the conflict before manufacture continued. Next time I will remove superseded copies as soon as a revision is issued and add the revision check to my pre-start checklist.”
