Food Costing



Introduction

Food costing is the practical process of finding out what food and ingredients really cost a food-service business. You use it to cost recipes, control portions, set realistic selling prices, compare actual performance with standards, reduce avoidable waste, and make better purchasing decisions. In a professional kitchen, food costing connects culinary work with basic accounting, stock control, purchasing, and restaurant management.

This aiMOOC is designed for apprentices, trainees, and vocational students in restaurants, hotels, catering, bakeries, canteens, cafés, and other food-service settings. You will practise the calculations that matter at work and learn how accurate measurements support both quality and financial control.

In the worked examples, CU means currency units. Replace CU with the currency used in your workplace.

A professional kitchen turns purchased ingredients into saleable portions. Every stage can change the final cost: purchasing, receiving, storage, preparation, trimming, cooking, portioning, waste, and selling.


Why Food Costing Matters

Food-service businesses must earn enough revenue to pay for ingredients, labour, utilities, rent, equipment, cleaning, administration, taxes where applicable, and other operating costs. Food costing does not replace a full profit-and-loss calculation, but it gives you a controlled starting point for managing one of the most important variable costs in a kitchen.

Good food costing helps you answer practical questions such as:

  1. Recipe costing: What does one batch and one standard portion cost?
  2. Yield testing: How much usable product remains after trimming or cooking?
  3. Portion control: Are guests receiving the planned quantity every time?
  4. Inventory management: How much food was actually used during a period?
  5. Menu engineering: Which dishes combine useful contribution and customer demand?
  6. Food waste: Where is purchased food being lost without producing sales?

Food cost is not only a management issue. A cook who over-portions protein, fails to record waste, or ignores a recipe specification changes the financial result. A purchaser who orders the wrong pack size or a receiver who accepts poor-quality produce can also raise the real cost of a dish. Food cost control is therefore a team responsibility.


Standard Recipes and Unit Costs

A standardized recipe describes the ingredients, exact quantities, method, yield, and portion size needed to produce a consistent menu item. Standard recipes make costing possible because the expected quantity of every ingredient is known. They also support consistent quality, allergen control, production planning, and training.

A basic recipe cost sheet normally records the ingredient, recipe quantity, purchase unit, purchase price, unit cost, and recipe cost. Always compare like with like. If a supplier price is quoted per kilogram but the recipe uses grams, convert the unit before multiplying.

Basic unit-cost formula:

Unit cost = Purchase price ÷ Quantity in the purchase unit

Ingredient cost formula:

Ingredient cost = Quantity used × Cost per matching unit

Example: A 2.5 kg pack of cheese costs CU 22.50.

Cost per kilogram = 22.50 ÷ 2.5 = CU 9.00 per kg

Cost per gram = 9.00 ÷ 1000 = CU 0.009 per g

A 150 g portion therefore costs 150 × 0.009 = CU 1.35.

Accurate measuring is essential. Small differences repeated across many portions can become a large weekly cost variance.

Example Recipe Cost Sheet

The following simplified example costs ten portions of chicken pasta. The figures are examples for practice, not current market prices.

Batch cost = CU 37.00

Standard portion cost = 37.00 ÷ 10 = CU 3.70

A recipe cost sheet should be updated whenever supplier prices, pack sizes, recipe quantities, or yields change materially. A cost sheet that contains old prices can make a profitable-looking item unprofitable in practice.


As-Purchased and Edible-Portion Cost

Many foods lose weight during preparation. Vegetables may be peeled and trimmed. Meat and fish may lose bone, skin, fat, or sinew. Canned products may lose brine. Cooking may also reduce weight through moisture loss. For accurate costing, you must distinguish between the quantity you buy and the quantity you can actually serve.

AP means as purchased. It is the weight, volume, or count before trimming or processing.

EP means edible portion. It is the usable weight, volume, or count after trimming or processing.

Yield percentage formula:

Yield percentage = EP quantity ÷ AP quantity × 100

Example: You purchase 5 kg of carrots for CU 10.00. After peeling and trimming, 4 kg remain usable.

Yield percentage = 4 ÷ 5 × 100 = 80 percent

The AP price is CU 2.00 per kg, but the real cost of usable carrots is:

EP cost per kg = Total AP cost ÷ EP quantity

EP cost per kg = 10.00 ÷ 4 = CU 2.50 per kg

If a recipe needs 12 kg of usable carrots and the tested yield is 80 percent:

AP quantity required = EP quantity ÷ Yield as a decimal

AP quantity required = 12 ÷ 0.80 = 15 kg

This is why a low purchase price does not automatically mean a low usable cost. Yield, quality, trim, and preparation labour all affect the value of a product.


Carrying Out a Yield Test

Use a repeatable workplace method:

  1. Weighing: Record the original AP weight or volume before processing.
  2. Food preparation: Trim or process the item exactly as it would be prepared for service.
  3. Waste measurement: Weigh trim and other loss separately when useful.
  4. Edible portion: Record the final usable EP quantity.
  5. Yield percentage: Divide EP by AP and multiply by one hundred.
  6. Cost analysis: Use the result to calculate the true cost of the usable product.

A yield test should represent normal workplace practice. If one unusually skilled or unusually wasteful worker performs the test, the result may not represent normal production. Repeat tests when product size, grade, supplier, season, or preparation method changes.

Useful trim should not automatically be treated as waste. Safe and appropriate vegetable trim may be used for stock, for example. However, reused trim must be recorded consistently so that the same value is not counted twice.


Portion Cost and Selling Price

A standard portion is the planned amount served to one guest. It can be controlled by weight, volume, count, or a defined utensil. Portion control protects both the guest and the business: guests receive consistent value and the kitchen produces predictable costs.

Standard portion cost formula:

Standard portion cost = Standard recipe cost ÷ Number of standard portions

For the chicken pasta example:

CU 37.00 ÷ 10 = CU 3.70 per portion

One common pricing method uses a target food cost percentage.

Target selling price formula:

Selling price = Standard portion food cost ÷ Target food cost percentage as a decimal

If the standard portion food cost is CU 3.70 and the target food cost is 30 percent:

3.70 ÷ 0.30 = CU 12.33

A business might round or adjust the final menu price after considering competition, customer expectations, taxes, service style, labour, overhead, waste risk, and desired profit. A target percentage is not a universal rule. Different concepts and menu categories can operate successfully with different food cost percentages.

If the final selling price is CU 12.50:

Potential food cost percentage = 3.70 ÷ 12.50 × 100 = 29.6 percent

Contribution from the menu item before other costs = 12.50 − 3.70 = CU 8.80

The CU 8.80 is not pure profit. It must also help pay labour, occupancy, energy, equipment, administration, and other costs.

Actual Food Cost and Inventory

Recipe costing tells you what food should cost if standards are followed. Inventory costing helps show what food was actually used during a period.

A basic period food-cost calculation is:

Cost of food used = Opening inventory + Purchases − Closing inventory

Example:

Opening inventory = CU 4,200

Purchases = CU 7,600

Closing inventory = CU 3,800

Cost of food used = 4,200 + 7,600 − 3,800 = CU 8,000

If food sales for the same period are CU 25,000:

Actual food cost percentage = 8,000 ÷ 25,000 × 100 = 32 percent

The time period must match. Do not divide one week's food usage by one month's sales.

A reliable physical inventory requires consistent counting units, clear item descriptions, current unit prices, and a repeatable shelf-to-sheet order. The closing inventory of one period normally becomes the opening inventory of the next period.


Potential Cost, Actual Cost, and Variance

Potential food cost comes from standard recipes, standard portions, planned yields, and the actual menu sales mix. It answers: What should the food have cost for what we sold?

Actual food cost comes from inventory movement and purchases. It answers: What did the operation actually use?

Variance is the difference between the two. A significant unfavorable variance is a signal to investigate, not proof of one specific problem.

Possible causes include over-portioning, unrecorded waste, spoilage, incorrect receiving, supplier price changes, recipe changes, inaccurate inventory counts, theft, staff meals, complimentary items, transfers between departments, or sales-recording errors.

Example: If potential food cost for a period is CU 7,375 but actual food cost is CU 8,000, the unfavorable variance is CU 625. The percentage-point gap is 32.0 percent actual minus 29.5 percent potential = 2.5 percentage points.

A good workplace investigation checks evidence before blaming people. Compare purchase invoices, waste logs, portion checks, sales reports, recipe versions, stock counts, and transfer records.


Purchasing, Receiving, and Storage

Cost control begins before cooking. A clear purchase specification describes the required product, quality, size, grade, trim, pack, or other measurable characteristics. Good specifications help suppliers quote comparable products and help receivers check whether the delivery matches the order.

When receiving goods, compare the purchase order, delivery note, invoice, quantity, quality, temperature where relevant, and condition of the product. Follow your workplace food-safety rules for rejecting unsafe or unacceptable deliveries.

Useful controls include:

  1. Purchase order: State exactly what should be delivered.
  2. Invoice: Record the actual price and quantity charged.
  3. Receiving: Check quantity, quality, condition, and agreed specification.
  4. Stock rotation: Use an appropriate rotation system and date labels.
  5. Par level: Set the amount normally required until the next delivery.
  6. Inventory: Count and value stock consistently.

Do not buy only on unit price. A cheaper product can cost more after trim loss, poor yield, inconsistent size, spoilage, or extra labour.


Waste, Sustainability, and Cost Control

Every discarded ingredient has a financial value because the business paid for it. Waste can occur during receiving, storage, preparation, cooking, service, or after the guest meal.

A useful waste log records the product, quantity, estimated cost, date, stage of loss, and reason. Categories might include spoilage, overproduction, preparation trim, cooking error, dropped food, returned food, or expired stock. The purpose is to find patterns that can be improved.

Reducing avoidable waste can lower food cost and environmental impact at the same time. Practical actions include improving forecasts, setting realistic par levels, rotating stock correctly, training accurate knife skills, using standard recipes, controlling portions, and designing menus that use ingredients efficiently.

Never reuse food in a way that breaks food-safety rules. Cost saving does not justify unsafe practice.


Menu Decisions and Contribution

Food cost percentage is useful, but it should not be the only measure used to judge a dish. A menu item with a higher food cost percentage may still contribute more money per sale than a cheaper item.

Contribution margin for one menu item:

Contribution margin = Selling price − Standard portion food cost

For the chicken pasta example:

CU 12.50 − CU 3.70 = CU 8.80 contribution margin before other costs

Menu engineering commonly compares both popularity and contribution margin. The traditional four categories are:

  1. Star: High popularity and high contribution margin.
  2. Plowhorse: High popularity and lower contribution margin.
  3. Puzzle: Lower popularity and high contribution margin.
  4. Dog: Lower popularity and lower contribution margin.

These labels are decision aids, not automatic instructions. A dish may have strategic value because of brand identity, dietary inclusion, seasonality, production balance, or customer expectations. You should combine numerical evidence with operational judgment.


A Practical Food-Costing Workflow

You can use the following sequence for a new or revised menu item:

  1. Supplier comparison: Confirm current pack size, purchase price, quality, and specification.
  2. Yield testing: Calculate AP-to-EP yield where trimming or cooking loss matters.
  3. Standardized recipe: Fix ingredient quantities, method, batch yield, and portion size.
  4. Recipe costing: Convert all ingredients to matching units and extend each cost.
  5. Portion cost: Divide the batch cost by the number of standard portions.
  6. Menu pricing: Test a selling price against the operation's cost and contribution targets.
  7. Production control: Train staff to follow the recipe and portion standard.
  8. Inventory control: Count stock and record purchases, waste, transfers, and other adjustments.
  9. Variance analysis: Compare potential cost with actual cost and investigate material gaps.
  10. Review: Update costs when prices, recipes, yields, portions, or business conditions change.

Food costing works best as a cycle, not a one-time calculation.
