Introduction

Business organisation explains how work, authority, information, and responsibility are arranged. A workflow explains how a piece of work moves from a trigger to a result. In a real company, both ideas belong together: the organisation defines who can act and decide, while the workflow defines what happens, in what order, with which information, and with which quality requirements.

An organisational chart can make reporting lines and formal positions visible. However, a chart alone does not show how a customer order, repair job, or information request moves through the organisation. For that, you also need to understand workflows and business processes.

Structure, Roles, and Authority

An organisational structure shows how roles, teams, departments, authority, and reporting relationships are arranged. It helps answer questions such as: Who is responsible for this area? Who can approve a decision? Which team provides specialist knowledge? Where should a problem be escalated?

Common elements of business organisation include:

  1. Management: Sets direction, allocates resources, makes decisions, and monitors performance.
  2. Operations: Produces goods or delivers services and coordinates day-to-day work.
  3. Human resources: Supports recruitment, training, employment processes, and workforce development.
  4. Finance and accounting: Records transactions, monitors costs, supports budgeting, and controls payments.

The exact names and boundaries differ between organisations. In a small company, one person may perform several roles. In a large company, the same responsibilities may be divided among specialist departments.


Common Organisational Structures

A functional structure groups people by specialist function, for example purchasing, production, sales, finance, and IT. It can build deep expertise and clear professional supervision, but cross-functional work may require careful coordination.

A divisional structure groups activities around products, services, customer groups, or regions. It can bring decisions closer to the market, but similar specialist functions may be duplicated across divisions.

A matrix structure combines two lines of coordination, for example a functional department and a project or product team. It can support flexible use of expertise, but responsibilities must be made very clear to avoid conflicting priorities.

A flat or team-based structure uses fewer management layers and may give teams more autonomy. It can speed up communication, but decision rights still need to be explicit.

A process-oriented structure places strong attention on end-to-end value creation across functional boundaries. Instead of optimising only one department, the organisation tries to improve the whole flow from need to result.

The best structure depends on factors such as company size, products, customers, regulation, geography, skills, technology, and the need for coordination. A structure that works well for stable repetitive work may not be ideal for complex project work.


Centralisation, Delegation, and Escalation

Centralisation means that important decisions are concentrated at higher or central levels. Decentralisation gives more decision authority to lower levels, local units, or teams. Neither is automatically better. High-risk, legal, financial, or safety-critical decisions may require strict approval, while routine operational decisions can often be delegated.

Good delegation defines the task, expected result, decision limits, resources, deadline, and feedback route. Good escalation defines when a worker should stop, ask for support, report a risk, or move a decision to a higher authority.

For an apprentice or trainee, knowing your authority limit is a professional skill. You should understand what you may decide independently, what requires approval, and what must be reported immediately.


Understanding Workflow


Workflow, Process, Procedure, and Task

A task is a unit of work, such as checking stock or entering an invoice. A workflow is an ordered movement of work between tasks, people, and systems. A business process is usually broader: it combines activities, roles, information, rules, resources, and sometimes several workflows to produce a business result. A procedure explains the required method for performing work consistently.

A workflow normally contains several elements:

  1. Trigger: The event that starts the work, such as a customer order.
  2. Input: Information, materials, or requests needed to begin.
  3. Activities: The tasks that transform the input.
  4. Roles: The people or teams who perform or approve activities.
  5. Decision points: Conditions that change what happens next.
  6. Handovers: Transfers of work, information, or responsibility.
  7. Controls: Checks, permissions, quality criteria, or approvals.
  8. Output: The completed product, service, decision, or information.
  9. Customer or recipient: The person or process that receives the result.

This type of schematic helps you see that workflow is not only a list of tasks. Information, decisions, responsibility, timing, and feedback also shape the result.


Example: From Customer Order to Delivery

Imagine a small company that receives an order by email. Sales checks the request and creates an order. Stock control checks availability. If an item is missing, purchasing orders it from a supplier. The warehouse picks and packs the goods. A supervisor may check special orders. Shipping sends the parcel. Finance creates the invoice. Customer service handles questions after delivery.

This end-to-end flow crosses several functions. If each department works only for its own local target, the whole customer journey can still be slow. For example, purchasing may reduce unit cost by ordering very large batches, while the warehouse becomes crowded and lead time increases. Workflow thinking therefore asks you to look at the complete result, not only one department.


Handovers and Interfaces

A handover happens when work passes to another person, team, shift, location, or system. Handovers are necessary, but they are also common points for delay, missing information, duplicate work, and misunderstanding.

A strong handover makes five things clear: what has been completed, what is still open, what information is required, who owns the next action, and when action is due. In safety-critical work, the required handover format may be specified by a formal procedure.

When a recurring problem appears at an interface, do not only blame the people involved. Check whether the workflow itself creates ambiguity: unclear fields, missing acceptance criteria, different file versions, unclear ownership, incompatible systems, or unrealistic timing.


Roles and Responsibility in Workflows


Process Ownership

A process owner has responsibility for monitoring and improving an end-to-end process. The process owner may not directly manage every person involved. This role is important when a workflow crosses several departments, because someone needs to look at the whole flow.

Useful questions for process ownership include: Is the process achieving its purpose? Where are delays occurring? Are customers receiving the expected quality? Are risks controlled? Are responsibilities clear? Are changes documented and communicated?


RACI for Responsibility Assignment

A RACI matrix is a simple way to clarify involvement in a task or deliverable:

  1. Responsible: The person or people who do the work.
  2. Accountable: The person with final ownership for the result.
  3. Consulted: People who provide input before or during the work.
  4. Informed: People who need updates or the final result.

A RACI table is most useful when responsibilities are genuinely unclear. It should not become unnecessary paperwork. The goal is to reduce gaps, duplication, conflicting instructions, and decisions that nobody owns.


Practical Handover Example

Suppose a trainee completes the mechanical part of a repair, but an electrical safety test must be performed by a qualified colleague. The trainee is responsible for documenting the repair work and passing the equipment with the correct information. The qualified colleague is responsible for the safety test. A supervisor may be accountable for release to the customer. Customer service may need to be informed when the item is ready.

This example shows why job titles alone are not enough. Responsibility can change from step to step within the same workflow.

A process map turns an invisible sequence of work into a visible model. Mapping helps a team discuss what actually happens, not what people assume happens.

Start with a clear scope: where does the process begin, and where does it end? Then identify the real steps, decisions, handovers, waiting points, information flows, and exceptions. Ask the people who perform the work. A map created only from management assumptions can miss important practical details.

Typical flowchart conventions include an oval or rounded shape for start and end points, rectangles for activities, diamonds for decisions, and arrows for sequence. The exact notation matters less than clarity when you are creating a simple learning map, but formal modelling standards should be followed when your organisation requires them.

Swimlane Diagrams

A swimlane diagram separates activities by role, team, department, or system. It is especially useful when a process contains many handovers.

When reading a swimlane map, pay special attention to arrows that cross lane boundaries. Each crossing is an interface that may require a clear handover, data field, approval rule, or service expectation.


Business Process Model and Notation

BPMN is a standard visual notation for modelling business processes. Basic BPMN models use events, activities, gateways, sequence flows, pools, and lanes. You do not need advanced BPMN to improve a simple workplace process, but knowing the basic symbols is useful when organisations use professional process-management software.

Standard Operating Procedures and Checklists

A standard operating procedure, often called an SOP, documents how a recurring activity should be carried out. A good SOP states the purpose, scope, responsibilities, required inputs or equipment, work steps, safety or quality controls, records, and escalation route.

A checklist is shorter. It helps ensure that critical items are not forgotten. A checklist does not replace competence or judgement; it supports consistent execution.

Documents should have clear version control. Workers need to know which version is current, where it is stored, who may change it, and how changes are communicated. Outdated instructions create hidden workflow risk.


Managing Daily Workflow


Visual Management and Kanban

A Kanban board makes the state of work visible. A simple board might contain columns such as To Do, In Progress, Waiting, and Done. Each card represents a work item.

The value of a board is not the board itself. It is the shared view of work. Teams can see what is waiting, what is blocked, what has priority, and where work is accumulating.

Work in progress, often abbreviated WIP, means work that has started but is not finished. Too much WIP can increase waiting, switching, confusion, and lead time. Limiting WIP encourages a team to finish existing work before starting too many new items.


Priorities, Queues, and Bottlenecks

A queue is work waiting for attention. A bottleneck is a step whose limited capacity restricts the flow of the larger process. Work often accumulates before a bottleneck.

Do not confuse being busy with creating flow. If one machine, approval role, or specialist is the bottleneck, sending even more work into that step may increase the queue without increasing completed output.

Priority rules should be visible and consistent. Examples include first in first out, due-date priority, safety priority, service-level priority, or explicit supervisor decision. If every job is labelled urgent, the priority system has failed.


Meetings and Communication Routines

Short daily coordination can help a team review safety, quality, workload, blockers, staffing, deadlines, and unusual risks. The meeting should support action, not become a repeated status performance.

Useful communication is specific. Instead of saying “the order is delayed,” state the order, current status, blocking cause, responsible next step, required support, and expected update time.

Digital messages should follow the same principle. Good workflow communication reduces ambiguity and creates a useful record where required.

A vocational repair centre accepts equipment from customers. The front desk records the customer and item, a technician diagnoses the fault, a supervisor approves work above a cost limit, stores issues parts, the technician performs the repair, a qualified person completes any required safety test, customer service informs the customer, and finance closes the job after payment.

The centre has several recurring problems. Some job cards are missing contact details. Technicians sometimes start work before the cost approval is complete. Parts requests are sent by chat and are difficult to track. Finished repairs wait for safety testing because only one qualified tester is scheduled late in the day. Customers call repeatedly because the system does not show a reliable completion status.

To analyse this case, separate the symptoms from the workflow causes. Missing information suggests an input-control problem. Work before approval suggests an unclear or bypassed decision gate. Untracked parts requests suggest a weak information flow. Waiting for one tester suggests a capacity constraint. Repeated customer calls suggest poor status visibility.

A sensible improvement plan would not simply tell people to “work faster.” It would clarify required intake fields, make approval status visible, create a traceable parts-request method, analyse tester capacity and scheduling, define completion states, and test changes with measurable indicators.

For example, you should be able to analyse a warehouse picking process, a hotel check-in, an IT support ticket, an equipment repair, or an office approval process using the same core questions: What starts the work? Who performs each step? Where does work wait? What information is required? Who decides? What can go wrong? How do we know the result is good?

Professional evidence also includes safe behaviour, correct escalation, respect for authority limits, careful handling of data, accurate documentation, and the ability to suggest improvements without bypassing necessary controls.
